Getting found (Google, a model, a directory) does not replace a product that holds users and data. At Snowinch SEO and AI search are a lever on live, third in the hierarchy; on their own they are a newspaper on a locked door.
The temptation is clear. The build is slow. An article ships this week. Someone on a call said "then ChatGPT will cite us". It sounds like progress. The repo, meanwhile, is staging.
The lever, not the job
Positioning is useful when there is something to find. A page that tells the truth about a perimeter that is on. A text a founder can use to decide whether you are the fit, not a pitch promise. If that text brings a person to a product that holds, you used a channel. If it brings a person to a landing and then a calendar, and behind it is tape, you used a channel to sell a sign.
AI search does not change that line. It changes who summarises. A well-made llms.txt is a machine-readable summary; it is not a proven ranking lever. We do not promise citations. We do not "get you onto ChatGPT". Anyone who promises that is selling a mechanism vendors do not publish.
The honest lever is alignment. The same words on the site, in the product, on the call. If the brand tells a platform and live is a form, they find you for something you are not. Worse: a model repeats it cleaner than you do.
I would rather have a product dark on the engines and on for twenty people who pay, than a page that ranks a lie. The cost is vanity. I take that.
The "content only" risk
There is a season where you write so you do not have to build. Editorial calendar full, repo still. Every piece "drives awareness". No stranger has an account. It is the same escape as automation before live: movement that reassures.
Content has a job after. It explains a no, a perimeter, a trade-off. It brings the right founder and turns the wrong one away. If every piece tries to please everyone, you are running a magazine. The magazine does not hold the data.
There is a minimum alignment I ask for before writing a line "for search". What is on. For whom. What you do not do. If those three cannot be said, the piece will be a paraphrase. We already saw it on the ICP that is missing: "everyone" in an article is the same "everyone" as in the scope.
An aside: I still have a brief that said "we want to be the answer on Perplexity" for a product with no account deletion. We closed on deletion. The answer, if it arrived, would have sent people into a hole.
Where it sits in the hierarchy
Live first. Then, if needed, identity that does not lie. Then getting found. Reverse the order and you are buying signs for a shop with no till.
On services positioning sits there, not as the main offer. If the scope is "content only, product later", we say no. Same no as validating and not holding live.
This page is not an SEO guide. It is not a GEO playbook. It has no protocol for "getting into the models". If you need that, find someone who sells citations. If you already have something on and the site tells a different story, we talk on contact.
